In short
A finance function rarely fails with a bang. It falls behind gradually – first in the numbers, then in the processes, and finally in conversations with investors and the bank. This article is a self-check: twelve warning signs in three groups, and the right response for each pattern.
- Signs in the numbers: usually you are missing an in-house person who owns the month-end close – not yet a CFO.
- Signs in processes and planning: time for a head of finance.
- Signs with investors and the bank: now you need CFO experience – part-time as a fractional CFO, for a fixed period as an interim CFO, or as a permanent hire.
The mapping is based on our engagement practice, not on a standard. Which roles to add in which order is covered in Building a finance team.
How to use the list
Go through the twelve points and count honestly what applied to you in the last three months. A single sign is a hint, not a diagnosis. What matters is the group where the hits cluster – it shows which stage of the finance function is missing.
Warning signs in the numbers
- The month-end close is late or does not happen. More than 15 working days after month-end is a warning sign; ten working days is achievable, as the month-end close calendar shows. If you already have a backlog, see month-end close backlog.
- Nobody can say how long the cash will last. There is no 13-week cash flow forecast, and the bank balance is the only steering figure.
- Profit goes up, the bank balance does not. Receivables grow faster than revenue, or inventory ties up cash. More early warning signs are in Spotting a liquidity squeeze early.
- The numbers contradict each other. Revenue in the CRM, in the books and in the investor report differs, and nobody can explain the gap.
Warning signs in processes and planning
- There is no budget – or nobody looks at it after approval. There is no budget-versus-actual comparison.
- Management does the bookkeeping. Founders or managing directors spend several hours a week on invoices, approvals and questions from the tax adviser.
- Knowledge sits with one person. If the bookkeeper or finance manager is out, the close stops.
- Decisions are made without the numbers. Hires, prices and large contracts are approved without working out the effect on profit and cash.
Warning signs with investors and the bank
- Investors ask more and more follow-up questions – about numbers that should be in the report, or about the reasons for variances. Often the report delivers data but no explanation. What a good report contains is covered in Board pack.
- A funding round, a bank loan or a sale is coming up in the next 6 to 12 months, and nobody in the company has led one before.
- The loan agreement contains covenants, but nobody recalculates the headroom every month.
- Requests take weeks. The board, an investor or the bank asks for a data room, a multi-year plan or a covenant certificate – and the answer takes weeks. To prepare: Preparing for a bank meeting.
What helps for which pattern
| Pattern | What is missing | Suitable solution | Typical scope |
|---|---|---|---|
| Hardly any signs, no outside investors | Nothing fundamental | Tax adviser plus good tools | – |
| Signs 1–4 (numbers) | An in-house person for bookkeeping and the month-end close | Finance manager, interim bookkeeping if there is a backlog; tax adviser stays for year-end and tax | Full-time or temporary |
| Signs 5–8 (processes) | Leadership of the finance function | Head of finance, permanent or interim | Full-time or temporary |
| Signs 9–12, ongoing | Finance leadership without a full-time need | Fractional CFO | A few days a month |
| Signs 9–12 with a fixed date (round, loan, sale, CFO departure) | CFO experience now, for a limited time | Interim CFO | Several days a week, fixed term |
| Signs in all groups, permanent full-time need | Your own finance leader | Permanent CFO, with an interim CFO until the hire starts | Full-time |
Signs from several groups often apply at once. Then work from the bottom up: make the numbers reliable first, then the processes, then the CFO role. A CFO sorting receipts is the most expensive answer to the smallest problem.
The stages in brief
Tax adviser is enough
As long as no investors or banks expect monthly numbers and the founders keep an eye on cash. Where the tax adviser reaches their limits is described in Interim bookkeeping or tax adviser.
Head of finance
Runs bookkeeping and the month-end close and builds the budget and plan. The difference to a CFO is explained in Head of finance or CFO; for transitions there is the interim head of finance. If the team only lacks capacity, Interim Accounting & FP&A helps.
Fractional CFO
Ongoing finance leadership a few days a month: planning, investor reporting, bank meetings. Whether it pays off is worked through in Fractional CFO at 30 employees. How nugrow does it is on the Fractional CFO page.
Interim CFO
Fixed term with a full mandate: for a funding round, a change of bank, a sale or when the current CFO leaves (see Covering a CFO departure). More on the Interim CFO page.
Permanent CFO
Pays off when the work fills a full role over the long term and the company can carry the salary. The search often takes months; an interim CFO can bridge that time. Comparison: Interim CFO or permanent hire and Alternatives to a full-time CFO.
A duty that is often overlooked
Since 2021, section 1 of the German StaRUG (the act on the stabilisation and restructuring framework for companies) requires the management of legal entities such as a GmbH to continuously monitor developments that could threaten the company's survival, to take countermeasures and to inform the supervisory bodies – for example a supervisory or advisory board – without delay. Without a cash forecast and a reliable month-end close, that is hard to do. Warning signs 1 and 2 are therefore more than an organisational question.
What it costs
At nugrow, day rates depend on the role: bookkeeping EUR 850, controlling EUR 1,050, FP&A EUR 1,150, head of finance EUR 1,300, CFO from EUR 1,800 – each per day, excluding VAT. The budget is the day rate times the number of days. A first suitable profile is usually available within 24 hours. Details on the pricing page.
Frequently asked questions
At what size does a company need a CFO?
There is no fixed size. What counts are events: a funding round, a bank loan with covenants, a planned sale or investors who want to see numbers every month.
How do I know the external tax adviser is no longer enough?
When investors or the bank expect numbers shortly after month-end but the close takes weeks – and when nobody can say how long the cash will last.
Fractional CFO or interim CFO – what is the difference?
A fractional CFO works with you on an ongoing basis, but only a few days a month. An interim CFO takes over for a fixed period, usually several days a week, for example for a funding round or after the previous CFO leaves.
Head of finance first or CFO first?
Usually the head of finance. Without reliable bookkeeping and a fixed month-end close, a CFO spends their time cleaning up instead of raising money and planning.
What does interim CFO support cost?
At nugrow, CFO support starts at EUR 1,800 per day, excluding VAT. The budget is the day rate times the agreed number of days. A first suitable profile is usually available within 24 hours.
